How to set up GMV Max: the step by step launch checklist
By Haseef Bashir, Founder of The Brand Buddies. Published September 4, 2026. About a 7 minute read.
Setting up GMV Max takes about 20 minutes. Setting it up so it works takes the 2 to 3 weeks before that: 20 to 30 plus creator videos live, a margin that survives fees and commission, a listing that converts, and a target ROI derived from your cost stack instead of guessed. Most GMV Max campaigns that fail were configured correctly. They failed on the inputs. This is the launch sequence we run across 60+ client shops, from the readiness gate through the first week, in the order the decisions actually happen. If you want the plain English version of what the campaign type is first, read what is GMV Max. If you have a campaign live and it will not spend, skip to GMV Max not spending.
Before you open the campaign builder
GMV Max amplifies whatever is attached to your product. Every one of these checks decides your return before the first dollar spends.
- Content pool: 20 to 30 plus creator videos live, at least 1 selling organically. The system chooses which videos to push and needs a library of proven angles to choose from. If the library is thin, the campaign amplifies weakness. Building the library is the job of our affiliate and creator program.
- Margin: 65 percent or better after fees. Write the cost stack down once: product cost, platform fees of roughly 6 to 8 percent, payment processing, creator commission of 15 to 20 percent where the attributed video carries one, and shipping. You will need this number in step 4.
- Listing health. Clear images, honest reviews, clean variants, and 2 to 3 weeks of stock at the run rate you hope to reach. GMV Max can only sell what the listing converts, and a campaign that sells out on day 5 stalls and has to relearn when stock returns.
- Account plumbing. Your shop connected to your ads account, a payment method loaded, no unpaid balance, no open violations. Boring, and the second most common reason a new campaign never leaves the gate.
Step 1: choose the campaign type
- Product GMV Max promotes 1 or more products using your video pool and product cards across the feed, search, and the Shop tab. This is the default for almost every brand and the one this guide walks through.
- LIVE GMV Max drives traffic into your live stream while you are on air. Turn it on after you have a LIVE cadence that converts on its own, not as a way to fill an empty room. The format itself is covered in our live selling playbook.
Step 2: pick the products, one hero first
Start with the single product or bundle that creator videos are already selling. Spreading a $100 daily budget across 5 products gives you 5 unreadable campaigns, and the system starves the winner while it tests the rest. Concentrate, learn, then add the next SKU with what the first one taught you. Before you select it, check the listing one more time: price inside the $15 to $35 impulse band where the category allows, variants that make sense on a phone screen, stock that will last the learning period.
Step 3: set the creative pool
This is where the leverage lives. GMV Max can pull from your shop's own videos, affiliate creator videos, Spark authorized posts, and product cards, and the more eligible converting content it can see, the more combinations it can test.
- Open the pool wide. Our default is to let the campaign use all eligible content, affiliate videos included. A pool restricted to 6 brand made videos gives the algorithm nothing to optimize.
- Exclude before launch, not after. Pull any video that makes a claim you cannot stand behind or shows the product wrong. It is far cheaper to exclude a video than to explain it.
- Prune with rules once live. A weak video under 5 percent of spend can keep running. A video eating 40 percent or more of spend at under a 1x return after 5 to 6 days gets cut. Feelings do not get a vote.
What makes a video worth amplifying in the first place is covered in what content sells on TikTok Shop.
Step 4: set the target ROI from your margin
GMV Max lets you run toward a target return or without one. We always set one, because the campaign will happily buy unprofitable orders if you let it. The number comes from the cost stack you wrote down, not from a screenshot you saw online.
- Find the floor. On a 65 percent margin product, once fees and commission are counted, the breakeven return typically lands around 1.5x to 2x. Below that line every order loses money.
- Start modestly above it. A realistic opening target sits comfortably above the floor without strangling delivery. A fantasy target, 5x on a product that breaks even at 2x, means the system cannot find enough sales at that return and spend stays tiny.
- Tighten later, not on day 1. Once the campaign is stable and profitable, you can raise the target in small steps and watch what volume does. Launch is the time for readable data, not maximum efficiency.
Step 5: set the budget
Start in the $50 to $150 a day band per hero product. Impulse priced products sit at the lower end, higher priced products need the higher end so the campaign books enough orders per day to read. Fund a full week before you judge. Remember that TikTok can raise a strong campaign's daily budget by up to 50 percent, several times in a single day, so the number you enter is a learning ceiling, not a spend promise. The full sizing logic, including when to scale and when to cut, is in our GMV Max budget guide.
Step 6: launch, then take your hands off
- Days 1 to 4: no edits. Every change to budget, target, or products resets learning you are paying for.
- Days 5 to 6: judge on the window, not the best day. Compare return to your floor across all the data.
- One change at a time. Budget or target, never both. Move, wait 3 to 4 days, read, repeat.
- Scale in steps of 20 to 30 percent while the return holds above your floor, with time to restabilize between steps.
- Judge on incrementality. GMV Max reports against the total shop GMV it touched, which sweeps in credit for sales your creators were already producing. Watch total shop revenue and profit with spend on versus off. The full argument is in GMV Max vs Spark Ads.
The launch checklist
- 20 to 30 plus creator videos live, 1 or more selling organically
- Cost stack written down, margin 65 percent or better after fees
- Listing checked: images, reviews, variants, 2 to 3 weeks of stock
- Ads account connected, payment loaded, no open balance or violations
- Product GMV Max selected, 1 hero product or bundle
- Creative pool opened to all eligible content, problem videos excluded
- Target ROI set modestly above the breakeven floor
- Daily budget in the $50 to $150 band, funded for 7 days
- Calendar reminder for day 5, and nothing touched before it
- Baseline recorded: the last 14 days of total shop revenue, so you can measure the lift honestly
The setup mistakes we fix most often
- Launching on the whole catalog. Unreadable data and a starved winner. One hero first.
- A target ROI from hope. The campaign never spends enough to learn, and the seller concludes ads do not work.
- A creative pool locked to brand videos. The affiliate library is the asset. Let the system use it.
- Three edits on day 2. Learning reset 3 times, and now nobody knows which change did what.
- Stock that runs out on day 5. The campaign stalls exactly when it started working.
- Spark Ads on the same videos. Both formats chase the same shopper with the same creative. Split them by job.
Quick answers
How do I set up GMV Max on TikTok Shop?
Clear the readiness gate first: 20 to 30 plus creator videos live, 65 percent margin after fees, a healthy listing with 2 to 3 weeks of stock, and a connected ads account. Then create a Product GMV Max campaign for 1 hero product, open the creative pool to all eligible content including affiliate videos, set a target ROI modestly above your breakeven floor, fund $50 to $150 a day for a week, and leave it alone for 3 to 4 days before judging on days 5 to 6.
What target ROI should I set for GMV Max?
Derive it from your cost stack. On a 65 percent margin product, breakeven typically lands around 1.5x to 2x once platform fees and creator commission are counted, so a realistic opening target sits comfortably above that floor without strangling delivery. If the campaign will not spend, the target is usually too tight. Loosen in small steps, one change at a time, and tighten again once the campaign is stable and profitable.
How many products should be in one GMV Max campaign?
One hero product or bundle to start. Spreading a starting budget across 5 products produces 5 unreadable campaigns and starves the winner while the system tests the rest. Once the first campaign holds above your floor for 5 to 6 days, add the next SKU with what you learned.
Set it up yourself, or have it set up for you
Nothing above is exotic. It is sequence and patience, and the hard part is holding the sequence while money spends. If you would rather have GMV Max launched and managed by a team that does this daily across 60+ brands, that is our ads and GMV Max service, with the creator engine behind it and the client results in the open.
