$65K to $188K in two months: US coffee brand case study
A nine figure US coffee brand that was huge on every other channel and flat on TikTok Shop. Two months after we took the shop over, monthly GMV went from $65,459 to $188,244, up 147 percent, on 4,228 orders. Nothing about the product changed.

The starting point
This brand is not a startup. It does nine figures a year online, it is a household name in its category, and every other channel it runs is healthy. TikTok Shop was the exception. July closed at $65,459 in GMV on 1,322 orders, and every metric on the dashboard was pointing down: orders off 5.44 percent, customers off 5.08 percent, items sold off 5.24 percent. A flat line with a slight downward tilt.
That is the most common shape we see on large brands. The shop exists, the catalogue is loaded, the product sells everywhere else, and the channel still does nothing. It is almost never a product problem. It is that TikTok Shop pays for creator volume and a big brand's instinct is to treat it like another storefront.
What we did
- Rebuilt the creator base instead of the shop. The listings were fine. What was missing was people making videos, so that is where the work went.
- Recruited at volume and approved 1 by 1. Over the month, 14,159 creators posted content. Every one was matched to the product rather than invited in bulk.
- Ran the community daily. Briefs, coaching on videos that underperformed, and bonuses on top of commission to reward the second and tenth video rather than only the first.
- Added LIVE as a standing format. 9,376 LIVE streams ran across the window, up 195 percent.
- Put paid behind proven content only. No cold creative. Ads amplified the videos that were already selling organically.
The results
- $188,244.22 in GMV between August 11 and September 9, 2026, up 147.9 percent on the previous 30 days
- 4,228 orders, up 162.45 percent, and 4,122 customers, up 162.88 percent
- 4,394 items sold, up 160.77 percent
- 27,908 creator videos in 30 days, up 406.13 percent, from 14,159 creators posting, up 296.17 percent
- $103,138.47 in creator attributed GMV, up 322.62 percent, with 604 creators making sales
Why it worked
Look at the 2 growth numbers side by side. GMV rose 147 percent and orders rose 162 percent, which means the shop sold more units at a slightly lower average price rather than the same units to a wealthier buyer. That is what genuine discovery looks like: new people finding the product, not existing customers buying again. Customers rose 162 percent in lockstep with orders, which confirms it.
The creator numbers are the cause and the GMV is the effect. Nearly 28,000 videos in a month is not a campaign, it is a standing community that posts whether or not anyone is running a push that week, and that is the part most brands never build. A seeding list produces a spike. A trained community produces a line that keeps climbing, which is why the daily chart in the second dashboard rises steadily instead of spiking and collapsing.
